- Description: Give Performance Max a clean feed and reliable purchase values, consolidate limited data and separate branded demand before judging profitability.

A small brand can make Performance Max work if it supplies usable learning data: a clean Merchant Center feed, purchases with reliable tax-exclusive values, enough orders concentrated in a campaign, and a deliberate policy on branded searches. Otherwise, reported ROAS can largely reflect customers who already knew the brand.

## The benchmark

Performance Max serves across YouTube, Display, Search, Discover, Gmail and Maps. For ecommerce, its product foundation is the Merchant Center feed, often connected through Shopify's Google & YouTube channel.

Google does not publish one cash minimum suitable for every campaign. Its interface calculates a recommended minimum for the campaign. The following guidance uses Google’s English documentation checked on October 29, 2026:

| Google guidance | Published reference point |
| ----------------------------------- | ------------------------------------------------------------------------------------------------------ |
| Recommended campaign duration | At least six weeks |
| Smart Bidding learning status | Can appear for up to seven days after structural changes; performance adapts over the conversion cycle |
| Target ROAS for Shopping and Search | At least 15 conversions in 30 days |

The final row is guidance for Shopping and Search, not an official Performance Max minimum. It provides context, not an eligibility rule.

An outdoor brand selling in five European countries illustrates fragmented learning. Its German market had €7,000 monthly spread over seven campaigns. The main Performance Max campaign produced 13 monthly conversions and reportedly lost 74% of impressions because of budget. A medium-sized company can still have small-brand data volume in one market.

## The rule

Fix what the algorithm receives before changing bids. A weak feed or inflated purchase value teaches the system the wrong objective. Consolidate campaigns unless country, language, budget or target ROAS differences justify separation; splitting a small volume leaves less evidence in each campaign.

Evaluate performance against a consistent, tax-exclusive break-even calculation:

> **Break-even ROAS = 1 ÷ gross-margin rate.** At 55% gross margin, the simplified threshold is 1.82.

That threshold covers only the costs included in your margin definition. Use [order contribution margin](https://conversion.club/playbook/how-do-you-calculate-the-contribution-margin-of-an-order/) for a more realistic ceiling on acquisition spending.

## The steps

1. **Clean the feed.** Resolve product issues in Merchant Center, improve titles and images using the [Google Shopping method](https://conversion.club/playbook/how-do-i-optimize-my-product-page-for-google-shopping/), and add custom labels such as “high margin” for later segmentation.
2. **Verify measurement.** Configure enhanced conversions where appropriate and send real order values. Hashed identifiers can improve matching; hashing does not remove applicable privacy obligations. Check tax treatment, deduplication and the primary goal: purchase, not add to cart. The source's “20% inflation” example applies to a 20% VAT rate, not all markets or products. At the outdoor brand, a German Demand Gen campaign optimized toward €1 add-to-cart events spent €460 without a purchase.
3. **Control branded traffic.** Apply a brand-exclusion list in campaign settings. Google documents coverage of common misspellings, unlike a simple negative-keyword list. The option allowing Shopping ads on excluded-brand searches reopens that inventory, so choose deliberately. If needed, manage brand Search separately rather than hiding its results within acquisition reporting.
4. **Set bidding and budget.** The source recommends starting with Maximize conversion value without a target, then introducing target ROAS when volume supports it. A practitioner heuristic, explicitly not Google's rule, is a daily budget three to five times target CPA: $120–$200 for a fictional $40 CPA.
5. **Review after a meaningful learning period.** After roughly six weeks, inspect channel performance and search terms, then exclude irrelevant queries. Confirm which reports your account currently supports before promising a particular interface path.
6. **Check incrementality.** Compare total store sales in appropriately designed periods or groups with and without advertising. Platform attribution is insufficient to establish additional revenue. See the [incrementality method](https://conversion.club/playbook/how-do-i-know-if-my-ads-drive-sales-i-wouldn-t-have-made-anyway/).

## The pitfall

Brand capture makes a weak acquisition result look healthy. Across about €67,000 in monthly Google Ads spending, the outdoor brand reported account ROAS of 4.7\. Just €1,100 on brand claimed €156,000 in sales. Excluding brand—98% of spend—Google reported tax-exclusive ROAS of 2.05 against a simplified break-even of 1.82\. A one-day click-attribution tool reported approximately 1.2\. Different windows answer different questions; the figures do not independently establish causality.

Repeated changes also obstruct interpretation. Google distinguishes structural changes that trigger Learning status from budget, ROI-target and targeting updates that do not trigger that status. Performance still adapts over the conversion cycle. Group necessary changes and allow at least a conversion cycle before deciding the next intervention, rather than assuming every edit has an identical reset effect.

## What to tell your team

> “Performance Max reported ROAS of 6\. Excluding brand and removing tax brings it to 2.6, above our roughly 2.2 gross-margin break-even at 45% margin. We will continue six weeks and assess total site sales.” These figures are fictional.
