Freeze everything that touches code, apps, payment and discounts by [mid-November](https://conversion.club/playbook/when-should-you-start-preparing-for-black-friday/). During the busiest two weeks of the year, nothing ships untested, and the only release allowed removes something that's broken.

---

## The benchmark

The freeze list covers the theme, [apps and their updates](https://conversion.club/playbook/how-much-do-your-shopify-apps-cost-each-year/), [payment methods](https://conversion.club/optimizing-e-commerce-checkout-the-complete-audit/), shipping rates and [shipping thresholds](https://conversion.club/how-to-optimize-your-e-commerce-cart-the-complete-audit/), automatic discounts and codes, inventory sync, email flows and measurement tracking.

One of these settings changes on November 20, 2026, a week before Black Friday, without any action on your part: [split payments](https://conversion.club/tomy-ferreira-payplug-at-best-payment-is-a-badly-framed-topic/), deferred payments and microloans under €200 now fall under consumer credit rules.

Your pay-in-three provider changes its flow on that date, adding a creditworthiness check, pre-contract information and a withdrawal period.

Place a pay-in-three order on November 21, and monitor the acceptance rate and the shift to card payments throughout the two weeks.

---

## The rule

During the two weeks, the only changes allowed are prices and content that were scheduled in advance and already tested.

One person, and only one, has the right to say no to a last-minute request, even when it comes from a vendor.

We were in the meeting where an integrator pitched it to an e-commerce manager in mid-November:

> "Launching right before Black Friday is a chance for you to launch all your markets."

The answer was yes, on the spot, and we went along with it. The first orders went out with the wrong prices because nobody said no that day; since then, one person owns that job.

---

## The steps

1. Payment. Place a real order with each payment method, including pay-in-installments after November 20.
2. [Discount combinations](https://conversion.club/playbook/should-you-show-the-promo-code-field-at-checkout/). Test code plus automatic discount, and code plus gift. On Shopify, two percentage discounts on the order add up against the original subtotal: a forgotten 10% welcome code plus a 30% automatic discount makes exactly 40%. And if the two aren't set to combine, Shopify applies the one that's best for the shopper.
3. The [strikethrough prices](https://conversion.club/playbook/what-does-the-law-say-about-strikethrough-prices/). Check them against the [thirty-day rule](https://conversion.club/playbook/what-to-prepare-on-your-site-before-a-product-launch/).
4. Displayed delivery times. Make them identical on the product page, the cart, the FAQ and the confirmation email.
5. Customer service. Prepare template replies and the automatic delay message.

A sentence to say to your leadership before November 15, in your own words:

> "From now on, the only release allowed is one that removes something that's broken."

## The trap

The most common trap is the discount nobody sees. A Shopify automatic discount only shows up in the cart and at checkout; the strikethrough price is a product page field, and the two don't talk to each other.

At a jewelry house we advise, a 10% automatic discount was still running: product page at €75, cart billed at €67.50, with no strikethrough price or promo label anywhere.

The discount went out without influencing the decision to buy, and it caught shoppers off guard at the order summary. A cofounder at another brand discovered it at 4:30 a.m. on the day of a campaign:

> "The product was only on sale in the checkout." When the ad says 15% off and the product page shows full price, shoppers leave before they reach the cart.

The preview sale holds a second surprise.

If it was truly restricted (sign-up, account, gated access), its [price doesn't count toward the thirty days](https://conversion.club/digital-fairness-act-what-you-can-still-do-to-drive-conversion/), and Friday's percentage is calculated on the earlier price.

If it was open to everyone, or if Black Friday is presented as a new campaign, its price has become your reference price: a 30% discount announced after a 20% one shows as 12% off.
